From reading what other players have been experiencing with the ending, it sounds like you have to side with one faction leader, and then a different faction leader becomes your "nemesis" and you have to kill them.

If I want to side with the Huana and REMOVE pirates, is this possible to achieve? What do I need to do?

Good question. According to this page, it all has to do with who the "strongest" opposition party to your chosen faction is. But how do you strengthen factions?

I was wondering that myself. If I had to guess, it's based on your reputation level with them. The VTC were my second highest and they showed up in my Príncipi playthrough.

I think resolving certain faction quests in the favor of one faction or the other, or quests that strengthen/weaken a faction impact this.

For instance, I was doing a Aeldys-led Principi ending to try and get one of the worst possible endings for everyone (that didn't involve destroying the world) and had the Royal Deadfire Company as my rival after destroying the adra on Poko Kohara (the only other quest done was the watershaper's guild quest for the queen and I released the dragon). I did the Sakuya quests for the RDC and no VTC quests (also did the slaver quest which pissed Atsura off). If I didn't do the Poko Kohara quest, then the VTC became my rival (which prevented me from getting an ending slide for Pallegina), but it went back to RDC as my rival after I redid Poko Kohara and destroyed the adra.

In my current game the Huana queen asks me to blow up RDC's gunpowder and frame VTC for it, so I can't tell who is considered their "strongest" rival.

Interesting. I had assumed that Principi was rivals with Vailian Trading Company and Huana was rivals with Royal Deadfire.

I think I like this more flexible system better (though the fight with my "rival" Furrente at the end was an utter joke! I chunked him and everyone else within seconds, they weren't even geared properly)

So I finished a playthrough siding with the Huana, killed Furrante and Aeldys to put Pim in charge, did the VTC quests to ensure Castol remained director, and killed the Royal Deadfire folks after refusing their final quest to assassinate the queen to ensure Castol stayed in his position. My strongest rival turned out to be the Royal Deadfire Company (which was ideal for the ending I was shooting for) but I have no idea how I got them as my rival instead of the VTC, since I resolved Poko Kohara in favor of the VTC (I couldn't get Castol to remain as director otherwise) and only did A Matter of Import to push their questline to offer A Final Maneuver (although Atsura did congratulate me on taking out the slavers that I did for the Huana quest A Fruitful Alliance). I did do Maia's personal quest (but ensured both agents the missives were for couldn't do the assassinations, either by being tailed or catching a mild case of death).

So not sure what quests impact this formula exactly. But if someone is trying to figure it out that's how it played out this time. I am likely going to try a VTC/RDC playthrough trying to go for as positive an ending as I did playing Huana and will try to post what rivals I got.

That sounds like a pretty good outcome to me. Getting really tired of the imperialist, socialist sharks.

Did Maia leave you? How did you handle Sayuka?

What happens if you side with no one and sail off on your own?

Complete chaos in the Deadfire as all four factions fight over who gets to control Ukaizo. (On the bright side, though, none of your companions leave!)

Just make sure you upgrade your hull and sails or you will die.

None of mine left when I sided with the Huana either xD

I skipped Sakuya other than to turn in A Matter of Import and finish Serafen's quest. Maia did not leave me (she seemed pretty chill with murdering her bosses) and said nothing.

I tried accepting Karu's offer of allegiance and then refusing to go through with it (so I had to murder everyone in the RDC HQ) and when I spoke to Maia afterwards she left.

I did complete the quests at Sayuka - I killed the druids (only because I couldn't side with them) but I flooded the machine at Cignath Mor.

I also completed Maia's quest but unwittingly helped her assassin buddies. However, when I spoke to her after she completed her own assassination, she seemed to admire the Huana for picking up right where their ranga left off, so I thought maybe I could reason with her.

If you help her unseat Furrante and side with the Principi, Captain Aeldys takes an interesting turn and restarts the storms on Ukaizo so that no one can lay claim to it. Who would've thought siding with an anarchic band of bloodthirsty pirates would yield the most balanced (and imo rewarding) ending?

Yeah, I didn't talk to Maia as I did not want her to leave. I only convinced her to stay when I had max rep, romance, and sided with Aeldys-led Principi (got her dishonorable discharge ending doing so).

I've been able to get radically different allegiance results with the same save file. It feels like maybe the final part of the game was not as thoroughly tested as the rest.

I've killed the Hazanui, installed Castol as VTC director, ignored the pirates, and sided with the Huana. Furrante was my nemesis. Maia left the party.

Then I killed the Hazanui, installed Castol as VTC director, killed Furrante AND Aeldys, and sided with the Huana. The Canta Niesce was my nemesis. Pallegina didn't have an ending slide.

That is a matter of opinion. Aeldys does that so she can have a base of operations nobody can touch and the Principi can raid throughout the Deadfire with total impunity forever.

Not great, IMHO.

You can also steal the ghost ship and kill both pirates for this.

I went straight to Furrante who sent me to kill Aeldys for the ghost ship. If you follow that route - kill Aeldys, steal the ghostship and sail directly to Ukaizo, you will meet Furrante as your nemesis there. Deadfire is still in chaos though.

Emissary Tar: At last, someone who looks like they could be of some assistance! The assorted boobs and dimwits around here have been of very little help.

Charname: I’m afraid you have mistaken us for someone else. I’m Dimwit, this is my good friend Boob, and behind me you’ll find Brainless and Moron. How do you do?
